# How to automate employee onboarding

> To automate employee onboarding, start a workflow when the offer is signed, create the employee in your HRIS, send paperwork through its self-onboarding flow, provision accounts from a role-based access table, and generate a dated checklist for the manager, IT and HR. Store each hire's progress in one record so a changed start date or a rehire does not break the sequence.

- Category: HR & Recruiting
- Best for: HR, people ops and IT teams at companies hiring roughly 3 to 40 people a month
- Typical timeline: 4–7 weeks
- Lumeor build cost: $15,000–$30,000
- Tools: BambooHR, Rippling, Gusto, DocuSign, Slack, Asana, n8n, Claude API

## What this automation does

One hire record drives everything from the signed offer to the 90-day check-in.

1. **Offer signed.** A DocuSign completion or an ATS "hired" status starts the workflow with name, role, manager, location, worker type and start date.
2. **Create the hire record.** The workflow creates the employee in your HRIS and a matching row in an onboarding tracker that holds every step's status.
3. **Paperwork.** The HRIS self-onboarding flow sends tax forms, direct deposit, emergency contacts and handbook acknowledgment. The workflow chases anything incomplete five and two days before the start date.
4. **Form I-9 reminders.** The new hire is reminded to complete Section 1 by the first day of work, and HR is reminded that Section 2 must be completed within three business days of the start date. A person examines the documents, in person or, for employers enrolled in E-Verify and in good standing, over live video under the DHS alternative procedure.
5. **Accounts and equipment.** A role-to-access table decides which accounts to create. IT gets a laptop ticket timed to shipping lead times for remote hires.
6. **Manager and buddy tasks.** A dated checklist appears in Asana or your project tool: first-week schedule, buddy assignment, first-project brief.
7. **First-week plan.** A model drafts a personalized first-week plan from the role template and the manager's notes. The manager edits and approves it before the new hire sees it.
8. **Check-ins.** Short surveys go out at 30, 60 and 90 days. A model summarizes free-text answers for HR and flags anyone who reports blockers.

## When it is worth building

The payback comes from consistency more than speed. If new hires regularly start without a working laptop, a missing app or an unsigned policy, the cost is lost first weeks and a poor first impression. That usually starts to hurt around three or more hires a month, or as soon as you have remote hires and several departments with different tool sets.

If you hire one or two people a quarter, a well-kept checklist template is enough. If you are on an all-in-one platform that already links HR records to app provisioning, extend it before building around it.

## Architecture

| Layer | What we use | Why |
|---|---|---|
| Trigger | DocuSign envelope completed, or ATS hired webhook | Fires on a fact, not on someone remembering to start the process |
| HR system of record | BambooHR or Rippling through their APIs; Gusto through an approved partner integration or exports | Personal data and paperwork stay in the HRIS; the workflow only reads the fields it needs |
| State | A hire record in Postgres or Airtable | One place that knows what has run, so steps can be retried safely and dates recalculated |
| Orchestration | n8n | Long-running, multi-step flows with waits until a date, plus built-in Slack, Asana and Google Workspace nodes |
| Access rules | A role-to-access table maintained by IT | Access decisions are reviewed by people and versioned, not inferred by a model |
| AI layer | Claude through the API | Drafts first-week plans and summarizes check-in answers, always reviewed before use |
| Communication | Slack or Microsoft Teams | Welcome messages, manager nudges and HR alerts where people already work |

## How to build it

1. **Map the current process.** Walk through the last five hires with HR, IT and two managers. List every step, who did it and how late it happened.
2. **Define worker types and roles.** Employee, contractor and intern paths differ. For each role family, list required accounts, groups and equipment.
3. **Build the hire record.** Every step has a status, an owner, a due date relative to start date and a timestamp when completed.
4. **Connect the HRIS and e-signature.** Start with read access plus the specific write scopes you need. Confirm field mappings with real records.
5. **Automate account setup.** Create identity-provider accounts first, then app accounts through group membership where possible. Our [user provisioning guide](/guides/automate-user-provisioning/) covers this layer in depth.
6. **Generate dated checklists.** Create tasks in the project tool with owners and due dates. Overdue tasks nudge the owner, then the owner's manager.
7. **Add the AI drafts.** Prompt with the role template, the team's current projects and manager notes. Route every draft to the manager for approval.
8. **Run two hires in parallel.** Let HR run the old process alongside the automation for the first couple of hires and compare outcomes before switching off the manual checklist.

The downloadable starter template below connects a DocuSign completion to BambooHR, creates the hire record and posts the dated manager checklist to Slack and Asana.

## What breaks in production

- **Start date changes.** Offers get renegotiated and start dates move. If tasks were created with fixed dates, everything downstream is wrong.
- **Rehires and returning interns.** Existing accounts, archived mailboxes and duplicate HRIS records. Search by personal email and prior employee ID before creating anything.
- **Preferred names.** The legal name goes to payroll; the preferred name should drive the email address and chat display name. Mixing them up is a common day-one complaint.
- **License limits.** Account creation fails silently when an app is out of seats. Check seat counts as part of the step and alert IT.
- **State-specific requirements.** New-hire reporting deadlines and state forms vary by work location. Your payroll provider often handles these, so confirm who owns each one.
- **Partial failures.** One app's API is down on the day. The hire record lets the workflow retry that step without recreating the accounts that already worked.

## Timeline and cost

Expect four to seven weeks for HRIS, e-signature, identity provider and project tool together, with role-based access for several departments. Lumeor builds this as a small automation program in the range of **$15,000 to $30,000**, depending on the number of systems, worker types and whether your HRIS API needs partner approval. A narrower first phase, such as paperwork and manager checklists only, can come in at the low end. For help scoping what to automate first, [start here](/start/).

## How to measure success

- Share of new hires with every account working by 9 a.m. on day one
- Overdue onboarding tasks per hire, by owner team
- HR and IT hours spent per hire
- Form I-9 Section 2 completed within the required window, every time
- 30-day check-in score and the number of blockers reported
- Time until the new hire completes a role-specific first milestone, such as a first shipped ticket or first customer call

The same hire record makes [offboarding](/guides/automate-employee-offboarding/) much easier later, because it already lists every account the person was given.

## Frequently asked questions

### What parts of onboarding should not be automated?

Identity document review for Form I-9 needs a person, because federal rules require the employer to examine the documents. Welcome conversations, the first one-on-one and team introductions should stay human too. Automate the reminders, paperwork routing and account setup around them so people have time for those conversations.

### Can this work with ADP or Workday?

Yes, but plan for it. ADP and Workday API access usually requires a partner program, an integration marketplace listing or customer-specific approval, and that can add weeks before the build even starts. BambooHR, Gusto and Rippling are generally quicker to connect.

### If we use Rippling, do we need a custom build?

Often not for the core. Rippling ties HR records to app provisioning and device management, so many of these steps come built in. A custom layer is still useful for role-specific training plans, cross-team tasks in your project tool, or apps Rippling does not support.

### How does AI help with onboarding?

Mostly with personalization and questions. A model can turn a role template and the manager's notes into a first-week plan, answer routine new-hire questions from your handbook with citations, and summarize 30-day check-in responses for HR. It should not decide pay, classification or access levels.

### What happens if a start date changes?

Every task in the plan is stored relative to the start date, so changing the date in the HRIS recalculates due dates, reschedules day-one messages and shifts the laptop order. Without this, start-date changes are the most common reason automated onboarding sends a welcome email on the wrong day.

### Does this handle contractors as well as employees?

It can, with a separate path. Contractors usually need a different agreement, no benefits enrollment, limited access and an end date. Treat worker type as a branch in the workflow rather than an afterthought.
