What is AI TCO (Total Cost of Ownership)?

Definition

AI total cost of ownership (TCO) is the full cost of an AI system over its useful life, not just the initial build. It includes design and development, integration, model usage, hosting and other infrastructure, software subscriptions, monitoring and evaluation, security and compliance work, ongoing prompt and model updates, and the staff time to review outputs and handle exceptions.

Why it matters for your business

AI proposals often compare a one-time build price against current labor costs and ignore what it takes to keep the system running and accurate. Model usage scales with volume, APIs change, models are retired and replaced, and someone has to review exceptions. A realistic TCO estimate over two or three years makes vendor quotes comparable, shows whether a per-seat product or a custom build is cheaper at your volume, and prevents surprises when the first monthly bills arrive. Ask every vendor for the expected monthly running cost, not only the build price.

Example

A company compares two options for support automation: a help desk vendor's AI add-on billed per resolution, and a custom agent with a one-time build cost plus model usage, hosting and a monthly maintenance retainer. Modeling both at current ticket volume and at double that volume shows which option is cheaper in each scenario and where the crossover point sits.
